How Do I Get More Patients Without Spending More on Marketing?

    Roshan Sood 20 January 2026

Most dental practices don't have a marketing problem. They have a conversion problem.

You're spending thousands per month on Google Ads, SEO, social media, and local sponsorships. Those campaigns generate calls and enquiries. But if 30-35% of those calls go to voicemail, and 75% of voicemail callers never ring back, you're paying to generate leads that your practice can't capture.

Before you increase your marketing budget, fix the funnel.

I made this mistake myself. I kept increasing ad spend thinking we needed more leads. What we actually needed was to answer the phone.

The Maths of Conversion vs. Acquisition

    Consider two scenarios:

Scenario A — Increase marketing spend:

    Current: 100 enquiries/month → 40 new patients (40% conversion) → Cost per acquisition: £200

    Increased: 150 enquiries/month → 60 new patients → Additional spend: £5,000/month

    Scenario B — Improve conversion:

    Current: 100 enquiries/month → 40 new patients (40% conversion)

    Improved: 100 enquiries/month → 55 new patients (55% conversion) → Additional spend: £500/month (automation)

Scenario B delivers 15 more patients for £4,500 less per month. Same marketing. Better capture.

Where Are Patients Falling Out of Your Funnel?

Missed calls: 30-35% of calls unanswered. Fix: AI phone handling or overflow routing.

After-hours enquiries: 47% of requests happen when you're closed. Fix: Online booking + WhatsApp automation.

Slow follow-up: Enquiry via website form → callback 24-48 hours later → patient has already booked elsewhere. Fix: Instant auto-response with booking link.

No-shows on first appointment: New patients are the most likely to no-show. Fix: Enhanced reminder sequence + pre-appointment welcome message.

Lapsed patients not being contacted: The cheapest "new" patients are the ones who already know you. Fix: Automated recall campaigns.

    What's the Fastest Win?

Answer every call. This sounds obvious, but it's the single highest-ROI change most practices can make. If you're currently missing 30% of calls and each new patient is worth £4,000, the maths is overwhelming.

An AI phone system that costs £400/month and captures even 5 additional new patients per month generates £20,000 in first-year revenue. That's a 50:1 return.

The second fastest win: automated follow-up on web enquiries. If a patient fills out your contact form at 9pm, an instant WhatsApp message — "Thanks for reaching out. Here's a link to book directly, or reply here with any questions" — converts dramatically better than a callback the next day.
